Our model was heavily based around giving people weekend accreditation and saying good luck, off you go. As part of our strategy, what we had determined was a far more efficient way in dealing with the country the size of ours, was to focus on local delivery. So rather than looking to get lots of coaches coming into a central location that suited us, it was about getting out to the clubs with the coaches in their local environments. The focus needs to be around the development of the coaches, who then go and coach the coaches. It\u2019s about trying to build the skillsets of those who are delivering coach development in local environments.<\/p>\n<p>The genesis of the topic today is a little bit about finding out about this across the rest of the world and who is doing this well. <a href=\"http:\/\/www.fresnostate.edu\/chhs\/kinesiology\/faculty-staff\/faculty\/wgilbert.html\">Wade Gilbert<\/a>, was in Australia recently and one of the things that came through was that coaches do learn best by coaching, but without the ability to reflect and have that level of self-awareness, sometimes coaching is lost just on that experience. What I\u2019m interested in starting the conversation around is how you\u2019ve been successful or otherwise, in trying to bring about this greater sense of reflection on coaches, what skillsets the coach developers need and how you\u2019ve been able to achieve some of those things.<\/p>\n<p><strong>Building great coach development environments<\/strong><\/p>\n<p><strong>DR<\/strong>: We\u2019ve just started a project this year working closely with UK Coaching. We recruited some coach developers that would work at the base of our talent pathway and trying to educate community coaches in what talent looks like at that age. We went out and recruited the best talent developers we could find. The most pleasing thing was the quality of people we attracted, from different sports to teaching and other different professions. They were people developers and not necessarily a Rugby League expert.<\/p>\n<p><strong>SJ<\/strong>: What kind of competencies and qualities were you looking for when recruiting these coach developers?<\/p>\n<p><strong>DR<\/strong>: It was around people who have a passion for developing people. We figured that if we got that basic interest in developing people, we could teach them the Rugby League bits. We ran a course with UK Coaching to them be able to train them up. There was a lady who worked in HR at the HMRC who was a Rugby League fan, but realised that she had all these personal qualities she could offer to this.<\/p>\n<p><strong>SJ<\/strong>: So very much people development orientated?<\/p>\n<p><strong>DR<\/strong>: We were trying to develop a certain part of our talent pathway and what you tend to find in community Rugby League is that it is an ultra-competitive environment. We didn\u2019t want a load of coaches going out, or coach developers going to coach the latest great play. We wanted to work on the \u2018how to\u2019 rather than the \u2018what\u2019.<\/p>\n<p><strong>MP<\/strong>: I think you\u2019ve picked a really important point there around the \u2018how\u2019 rather than the \u2018what\u2019. The skillset is crucial, you talk about the people developer wanting to talk about how we do it, as opposed to how we do it. What are some of the specifics we have done in developing the skills that can develop the questioning capacity to \u2018how\u2019? What have we seen that works?<\/p>\n<p><strong>DS<\/strong>: In our sport you don\u2019t always have the resources to bring outside people in to help. The two things I have found most helpful in developing coaches is time to think and time with an experienced coach. What we do at our academy is once a month, all the coaches meet and we have no training at all, the players have to look after themselves and we have a whole day where people can discuss things. On every agenda we put forward a tough question, often a personal development question and then it opens up into a very good discussion. I think it freshens everyone up for the month ahead. The second thing is when there are young coaches who are just starting out, nothing trains a coach better than taking them out on the road with an experienced coach, because that type of mentoring when you have got time in the evenings to talk is incredibly valuable.<\/p>\n<p><strong>MP<\/strong>: Darren, can I bring you in here. For a couple of years you\u2019ve had some fantastic trips away with coaches and just the value of that unmediated time sitting around talking. Sometime we often jam-packed programmes and they want to dash off straight after they\u2019re done. So what have you done to ensure there is time available to have those informal conversations?<\/p>\n<p><strong>DH<\/strong>: I think what David was referring to was having reflective practice measures in place, whether they be conversations, journaling etc. It\u2019s about creating those windows of opportunity where people can step back, get off the dance floor and get up on the balcony where they can look at their own practice, but have someone observe them as well to try and bring out those conversations around the principles of what\u2019s been successful. So with the study tour there is a little bit of time built in whether it is in airport lounges or on the road, I create a hypo stimulus in advance so that there are some topics of discussion which start to permeate one another and blend together so the application and principles can be applied back into what we do on a day to day basis in a cricket environment. We then try to open these up in bigger gatherings to share, which is something we haven\u2019t always done well, but it\u2019s something we\u2019ve encouraged to make sure we articulate those learnings.<\/p>\n<p><strong>MP<\/strong>: Tristan can I bring you in here for a quick introduction to your role and how you might respond so far:<\/p>\n<p><strong>TC<\/strong>: Our responsibilities are to work with coaches from 13 targeted sports, predominantly Olympic. Central to our plan really is that there is a strong belief that collaboration is potentially a huge competitive advantage for New Zealand. We\u2019ve put a bit of focus on developing our high performance coaching community so connecting the coaches. We\u2019re seeing some real gains in actually coaches from different codes taking some initiatives across, connecting and sharing some ideas and best practice. I guess at the heart of what we do is the belief that the coaches need to drive and own their own development. We\u2019re there to connect and stimulate but not to be the font of all knowledge.<\/p>\n<p><strong>SJ<\/strong>: What sort of methods do you use to connect the coaches across New Zealand?<\/p>\n<p><strong>TC<\/strong>: We\u2019ve got a few different mechanisms and programmes. We\u2019ve got something you guys can Google called the <a href=\"https:\/\/sportnz.org.nz\/managing-sport\/search-for-a-resource\/research\/coach-accelerator-programme\">Accelerator Programme<\/a> which has been going for 10-12 years. What we have found through the 75 coaches who have been through that 3 year programme, they understand it is down to them to drive their learning and that community, somewhat in an unexpected way has really taken off and those guys use each other, so we\u2019ve got a private Facebook group in that community. We run a workshop series which is open to high performance coaches beyond the accelerator group, so we will somewhere between half a dozen and a dozen connection points through the year. It\u2019s got to that point now where pretty much anyone that comes along to those workshops has come across others that have been in the room and they have started to build relationships which has been really helpful. These workshops are ostensibly a targeted approach what we call \u2018carbon coaches\u2019. We\u2019ve got around 85 coaches across the system from our targeted sports, but within these workshops we bring in different coaches from different codes and make an effort to drive this community strategy.<\/p>\n<p><strong>JP<\/strong>: The Czech Republic is a very small country, so it\u2019s a lot easier to bring all these people together. What we\u2019ve done for a couple of years now is to try to create performance learning environments through the summits and workshops we run. It\u2019s great in that we can share knowledge from different sports to gain new insights and inspiration. After that it is the responsibility of each sport to take those insights through their own sport and governing body. We also place a lot of focus on being close with local coaches further down the pathway. The size of the country allows us to share very fast. We try to travel around the world as much as possible and bring that intelligence back into our country.<\/p>\n<p><strong>MP<\/strong>: Interested to bring Murray in and discuss the work you are doing in your academy, which is a bit different to what the other AFL teams are doing, especially how you are working with those coaches who haven\u2019t got a background Australian Rules Football.<\/p>\n<p><strong>MD<\/strong>: We rely heavily on our academy players coming through the system and fulfilling a spot on our list of 48. The irony is that we only have one full time coach in the academy. When you look at the numbers on the pathway, it\u2019s a bit back to front. We\u2019ve tried to address that in different ways by making sure that there is some clear guidelines for the coaches that don\u2019t have a background in our sport. One way is using the guys that are full-time at AFL level providing mentor roles, as the academy coaches are part-time. We know that we need to invest time in building their personal development and what a high performance system operates like. Our Head Coach has ensured that there is time in our schedules to work with these academy coaches.<\/p>\n<p><strong>DR<\/strong>: Our biggest challenges in the AFL is scale and diversity. We have responsibility for coaches at community level football all the way through to elite Senior Coaches in the AFL. We estimate that our coaching market is around 40,000. What we are finding is that there are some little hotspots, we\u2019ve moved away from running workshops as a method of accreditation by running online learning with some optional workshops. In Tasmania for example, they\u2019ve started a coach mentoring network where they are linking small groups of coaches and individual mentors which is a good programme.<\/p>\n<p><strong>NR<\/strong>: Alun mentioned earlier about the space for coaching and it is something we are looking at a lot in British Swimming. One thing that I have done is look at this from 5 spaces. The space for a club coach, national coaching and international coaching, and they would all be looked after by coach developers within England, Scotland and Wales. My role comes in at international level what we call \u2018Winning Potential\u2019, those who can step up into the arena for World Championships and the Olympic Games. So we\u2019ve created 5 spaces that a coach can work in, rather than looking at it from a coach education point of view. We look at the space each coach works in and then try and offer each coach the support they need based on the space they work in, that is also relative to the next space up so there is more of a succession plan as well.<\/p>\n<p><strong>MP<\/strong>: I\u2019d be really interested to know how you identify those needs of the individual coach and some of the processes you have in place with regards to needs and identification.<\/p>\n<p><strong>NR: <\/strong>We\u2019ve done many things from developing our own observational assessment centres where we\u2019ve created the \u2018day in the life of an Olympic coach\u2019 which allows us to use external assessors to assess coaching behaviours against British Swimming team behaviours. That then allows us to look at the content of any coach development workshop, which allows us to target coach development in a way of the individual needs rather than putting blanket coach development programmes together.<\/p>\n<p><strong>LM<\/strong>: We are specifically looking at coaches of talented young athletes and what it takes to be a coach of talent. Thinking about those people with potential rather than current performance, so we are trying to understand the landscape around this. There isn\u2019t really a clear picture of what\u2019s going on, so we are trying to scale that coach developer work.<\/p>\n<p><strong>Working with coaches throughout the pathway<\/strong><\/p>\n<p><strong>MP: <\/strong>What\u2019s the reality of working with coaches all the way down to under 8\u2019s level in terms of bringing about this coach developer role in the Chelsea academy?<\/p>\n<p><strong>SJ<\/strong>: The coaches have different skills working at the different ages. So for example, those who are working with the youngest ones place more emphasis on fun, enjoyment and technical development have different skills to those who are 16, 17, 18, who have the pressures of pushing for a full-time contract. It creates an interesting environment with a group of coaches working together, but working in different phases. Chelsea is a very successful academy, but one of the core values of it is continual development, the leader of the academy is passionate about continual development, the more successful they become, the more successful they\u2019re trying to be next year.<\/p>\n<p><strong>MP<\/strong>: What are the carrots and sticks for this continual development in the academy?<\/p>\n<p><strong>SJ<\/strong>: The leader of the academy is insistent on the staff that he recruits buys-in to their own development. I\u2019m not sure if that is a carrot or a stick because he recruits people who are of that nature, it is the culture and value of the place that is set up for one of continual development.<\/p>\n<p><strong>DS<\/strong>: I think that if you are in an environment where you need to use \u2018carrot and sticks\u2019, I don\u2019t believe that is a great environment. Once you get an environment where you are always looking for the next step, everybody becomes a team of leaders. Anybody that is not interested in getting better of improving themselves just won\u2019t enjoy the environment and won\u2019t last. That comes back to recruitment, where you need to bring people in that can thrive in an environment that is challenging but is also safe. It\u2019s so important for the leader to set up and environment where mistakes are ok. Mistakes have to be encouraged and you have to take risks if you are always looking for the next step.<\/p>\n<p><strong>DR<\/strong>: Our approach was what do the players need to know, we haven\u2019t really mentioned players too much so far and what their needs are. The coaches needs to know from a talent perspective what they need to progress to the next level. With our coach developers, we\u2019ve tried to train them accordingly to what the players need. We don\u2019t have a great take up in CPD in our sport, but we are trying to create opportunities for coaches to come and learn, but getting buy-in from these guys is a challenge, so we\u2019re trying to develop a better learning culture amongst coaches.<\/p>\n<p><strong>DH: <\/strong>I\u2019m certainly a big believer that we sometimes get blind-sighted in our sport, and I think we have much more opportunities when we do work with others who we aren\u2019t competing against, the learning and sharing is much greater. We\u2019ve definitely encouraged that, and one thing that cricket has been good at looking outside our domain. I don\u2019t necessarily believe we need to gain buy-in, I think we need to inspire people to get better, and that we can do that by taking them out of their own domain and showing them the principles from other sports that can help us be creative. Often we get caught by the ceiling we put on our own learning.<\/p>\n<p><strong>DR<\/strong>: There is a club down in the Geelong area called Leopold who are doing some great work in this space. They\u2019ve put a lot of work in at grassroots level and have developed a curriculum for developing their game. They\u2019ve identified key stages of their learning in terms of the skills and tactics of the game. They\u2019ve created some explicit content for the coaches on what they want the game to look like, so they\u2019ve almost created an infrastructure to manage their sport. It\u2019s based around principles and reflected in contemporary coaching pedagogy, there is a lot of game based stuff in there. For new coaches coming into the club, there is a really good base to understand the coaching methodologies. A lot of the club coach coordinators around these teams have a teaching background and I think it\u2019s critical we continue to find more of these people as we look to decentralise coach education back into the community sphere.<\/p>\n<p><strong>Teaching vs. coaching<\/strong><\/p>\n<p><strong>MP: <\/strong>I wanted to touch on the topic of the difference between teachers and coaches. In the work around developing coach developers, I think it\u2019s interesting to elaborate on this notion of the coaching skills versus teaching someone how to coach.<\/p>\n<p><strong>TC<\/strong>: We\u2019re taking baby steps into developing the developers. What we\u2019re finding is that it\u2019s not necessarily the high performance coaches remit to develop other coaches. It\u2019s about being a little lateral about who the best person is. One of the things that we see as a potential in developing our programme is to start working with the national governing bodies on designing some of the material with us. We are finding that including different people from different sports in the design phase is enriching what we\u2019ve got to deliver. We\u2019re trying to decentralise the knowledge by bringing people into that design phase rather than just the delivery phase. I remember a paper that Dave Collins wrote <a href=\"https:\/\/www.researchgate.net\/publication\/265849928_On_Vampires_and_Wolves_-Exposing_and_Exploring_Reasons_for_the_Differential_Impact_of_Coach_Education\">\u2018Vampires &amp; Wolves\u2019<\/a> on who\u2019s likely to be a developer and who\u2019s not. You definitely want the wolves instead of the vampires.<\/p>\n<p><strong>SJ<\/strong>: One of the things that is vital is being able to develop relationships. A coach developer has to be outstanding at developing relationships with coaches. It\u2019s not about hierarchy, it\u2019s about getting the most out of the individual. I also think it\u2019s interesting that these days it isn\u2019t about information, it\u2019s more about developing a coach of how they are and how they deliver and for me that lends very much to coaching versus teaching. Really good coaching sees learning happening.<\/p>\n<p><strong>MD<\/strong>: In our sport there was a heavy emphasis on having to have played at the highest level. However, we are seeing coaches at the highest level come from different backgrounds. I think that is really starting to filter down into our coaching pathway that you don\u2019t have to have played at the highest level. Some of our coaches now have teaching backgrounds, there are two with business backgrounds, and only 1 out of 10 has come from that high level straight into coaching.<\/p>\n<p><strong>DR<\/strong>: In the past we\u2019ve been guilty is treating coach education as a telling process, running workshops etc and thinking we are going to educate coaches in day by dumping knowledge on them. Coach development requires coaching, I think it\u2019s important to remember that.<\/p>\n<p><strong>SJ<\/strong>: Coach education is often educating coaches to do exactly the opposite to what we want them to do with the players.<\/p>\n<p><strong>DH<\/strong>: I\u2019ve started to ask our coach developers the question around their coaching philosophy and I think it\u2019s important for those coach developers to understand that having a philosophy is important but having a facilitation philosophy is just as important.<\/p>\n<p><strong>Summary<\/strong><\/p>\n<p><strong>MP<\/strong>: I think a couple of themes that have come through really strong is relationships, the notion of collaboration and sharing of ideas, the difference between teaching and coaching, building great environments, encouraging great learning to take place and the constant focus on how.<\/p>\n<hr \/>\n<p>&nbsp;<\/p>\n<\/p>\n                                <\/div>\n                            \n                            \n                            \n                                                    <\/div>\n                                        <div class=\"col visibly-hidden col--flex-align-right\">\n                                            <\/div>\n                <\/div>\n            <\/div>\n        <\/div>\n        <\/section>\n","protected":false},"excerpt":{"rendered":"<p>An online meeting of Leaders Performance Institute members on 29 May 2018.<\/p>\n","protected":false},"featured_media":1387,"menu_order":0,"template":"","categories":[22],"pathway":[],"topic":[],"sport":[],"class_list":["post-1386","article","type-article","status-publish","has-post-thumbnail","hentry","category-coaching-development-performance"],"acf":[],"yoast_head":"<!-- This site is optimized with the Yoast SEO plugin v26.6 -
