These invite-only internet gatherings brought together members of the Leaders Performance Institute \u2013 heads of performance, directors of player development, head coaches and sports science leads \u2013 from international cricket, European soccer, international tennis and European ice hockey to discuss the systems and processes associated with taking an idea or vision to fruition.<\/h4>\n<hr \/>\n<h6>By Luke Whitworth<\/h6>\n<p><strong>The group discussed:<\/strong><\/p>\n<ul>\n<li>Vision quality. How do you build a vision?<\/li>\n<li>What tools and techniques can operationalise that vision?<\/li>\n<li>How do you work to foster buy-in to this vision?<\/li>\n<li>How do you provide clarity to wider stakeholders regarding this vision?<\/li>\n<li>How to build this vision into your culture to create general alignment?<\/li>\n<\/ul>\n<hr \/>\n<p><strong>The participants<\/strong><\/p>\n<p>Simon Wilson, Football Advisor &amp; Leader<\/p>\n<p>Chris Domogalla, Head of Performance &amp; First-Team Coach, Norwich City FC<\/p>\n<p>Peter Vint, Former Senior Director, United States Olympic Committee<\/p>\n<p>Pat Howard, High Performance Manager, Cricket Australia<\/p>\n<p>Raph Brandon, Head of Sport Science &amp; Medicine, England &amp; Wales Cricket Board<\/p>\n<p>Helmut de Raaf, Director of Development, EC Red Bull Salzburg<\/p>\n<p>Mike Cave, Head of Player Development, Fulham FC<\/p>\n<p>Dave Sammel, Head of TeamBath-MCTA (Monte Carlo Tennis Academy)<\/p>\n<hr \/>\n<p><strong>Introduction<\/strong><\/p>\n<p>As the man tasked with leading this discussion, Simon kicked off the conversation with the quote: \u201cVision without action can be a daydream. Action without vision can be a nightmare.\u201d Often in the world of sport we see fancy, well detailed documents that outline an exciting vision, but many fall by the wayside as the action part of this process never meets the requirements to turn this vision into a reality.<\/p>\n<p><strong>Implementing a vision<\/strong><\/p>\n<p>The first area to discuss on the map of taking a vision and making it a reality is the process of exactly how to decide upon and implement that vision. David kicked off: \u201cI asked the simple question: what is the vision of the team, what do we want to achieve? From that, let\u2019s look at what the team does really well that will enable them to get there and what they don\u2019t do well which can stop them getting there. The next step is then how everyone in the team plays their part.\u201d<\/p>\n<p>Raph and the ECB took a slightly different approach in the decision-making process behind their goal-setting and vision objectives. \u201cA couple of years ago the ECB\u2019s performance leadership group partook in a strategic rethink. We observed the small, minimal changes so we decided to look towards an educational approach. What do people actually believe in? We wanted to understand the values of the team members.<\/p>\n<p>\u201cIt was a process of consulting everyone in what they believed in with regards to talent development. We then collated the information and in turn, it created a collective idea of \u2018this is what we believe in\u2019. It made it easier for people to agree and buy in to those statements. The point was that this wasn\u2019t a revolutionary, earth shattering idea, but they were our values and that\u2019s what mattered.\u201d<\/p>\n<p>Simon concurred with the process Raph and his team employed. \u201cIt\u2019s a lot easier to defend a vision and build that momentum and resilience around it when it has just not come from one person.\u201d<\/p>\n<p>Helmut enlightened the group on how EC Red Bull Salzburg built their vision. \u201cWe want to create new paths. We put a lot of energy into the development of our young players. We spend just as much energy in this aspect of the vision that in the actual winning of games, winning the games is the result of the individual\u2019s development.<\/p>\n<p>Pat summarised this topic by touching on the keys to a successful vision blueprint. \u201cIf you don\u2019t have a disciplined plan to meet, that plan and vision is not worth it. Decide on a vision, create an operational plan and make sure it takes into consideration the accountability and core standards.\u201d<\/p>\n<p><strong>Hitting bumps in the road<\/strong><\/p>\n<p>Pat described the vision Cricket Australia have put in place, but as it tends to be in elite sport, not everything always goes to plan. \u201cA vision we are trying to deal with is trying to be the first team ever to win in all three forms of cricket [men\u2019s and women\u2019s]; it\u2019s never been done in our sport. After success like winning the Ashes, trying to keep people on track for the higher vision remains a challenge. We\u2019ve had a big loss after a big high recently. The vision is important as it motivates every member of staff and brings people together, but in sport they can be heavily distracted as that next crisis is just in front of your nose.\u201d<\/p>\n<p>Simon followed up on this notion: \u201cI agree I think this is where your vision really gets tested. At the start of the season we have all been there and the vision comes out, and yes we are all enthusiastic, it\u2019s when you get those losses when the vision gets tested. There is the challenge of looking to win today whilst keeping that long-term vision in the background.\u201d<\/p>\n<p>Chris believes that it\u2019s the responsibility of the people leading the vision to always be on red alert, to reduce the impact any potential bumps in the road. \u201cWhen things go well, complacency can crop in. We need to ensure we intervene quickly enough to prevent complacency. This is a simple way in making sure we stick on the path to the vision.\u201d<\/p>\n<p><strong>Tools for gaining buy-in and making the vision a key aspect of your culture<\/strong><\/p>\n<p>One area that emerged as evidently important during the discussion was the importance of buy-in, and how that affects the success of a vision. Peter gave insight into how he approached this area through a couple of simple tools to boost empowerment and inclusiveness. \u201cI\u2019ve tried to adopt a flexible approach in my leadership style by implementing an open office policy. I found that these are far more useful to get a feeling of the pulse of where the real work is, rather than the more formatted management team meetings. I\u2019ve noticed that there are issues with sharing ideas up and down the command, so this combats that.<\/p>\n<p>\u201cOne of the things that I\u2019ve tried is to use different tools to touch people in different ways. This also promotes inclusiveness, you have to recognise that everyone is not an extrovert, they can be turned off in a group meeting. I used a really clever tool called <a href=\"https:\/\/www.waggl.com\/\">waggl.com<\/a> as a \u2018pulsing tool\u2019. It\u2019s an online portal where you can post questions to the collective and gather information. For example voting and commenting on an issue. You can prioritise items that have been championed by the staff, thus empowering them and giving them a sense that they are part of the vision and promote that culture of inclusiveness.\u201d<\/p>\n<p><strong>Creating clarity<\/strong><\/p>\n<p>Mike elaborated on how Fulham tackled buy-in with a long-drawn out project which yielded some positive results, and provided clarity. \u201cAt Fulham we wanted to link our vision to all stakeholders and staff. In actual fact, the discussions around visions often end up being just around the management teams. One of the initiatives we implemented which proved very powerful, was going through a long process of discussing everyone\u2019s job descriptions and responsibilities. We changed these to make them look like a workflow and that every member of staff could clearly see how their day to day tasks directed the big picture vision. We wanted to provide clarification on contribution and how each member can directly influence the bigger objective. It has proven to be a very successful initiative to energise and engage each stakeholder. The response at the start was that there was a real lack of understanding on how their role impacts the vision, so this has come a long way in combatting this.\u201d<\/p>\n<p>Peter added an additional thought on how you should approach clarity. \u201cYou should be very direct with the staff in what those things really look like. How does it live and breathe every day? A lot of times things like that can come across as abstract or aspirational, and trying to whittle it down to understand exactly what are the behaviours on a daily basis or the actions that would demonstrate a consistency and an alignment with what we are trying to do.\u201d<\/p>\n<p>David gave the example of a very simple but efficient tool he has implemented to ensure clarity remains, and complacency is averted. \u201cA useful tool is to meet each person individually every quarter. The vision will happen if you stick to the process and live and breathe it day in day out.
