We explore that balance through the eyes of key personnel at England Rugby, the Netcompany-Ineos Cycling Team, Loughborough University and the Royal Air Force.<\/p>\n                            \n                            \n                            \n                                                            <div class=\"es-section__text content-area\">\n                                    <p><h6>By John Portch<\/h6>\n<h6>In a coach-led environment, 20% of the job of the coach is actual coaching, while 80% is managing people, the environment and recruitment.<\/h6>\n<p>That is according to Mark Jarram, the Head of Coaching and Performance Development at Loughborough University.<\/p>\n<p>\u201cThere\u2019s such a huge chunk of the coach\u2019s role that takes them away from the on-court or on-pitch coaching,\u201d he told the Leaders Performance Institute in 2023.<\/p>\n<p>However, as he explained, \u201cmost of their passion is in the 20%\u201d because the majority \u201cdo the job because they like making a difference, they like having a lifetime impact; but, at the end of the day, they also do it because they enjoy competing and winning. Sometimes that creates a lot of friction. You have the element of winning today versus development for tomorrow.\u201d<\/p>\n<p>Where a leader sits on that spectrum between performance outcome and performance growth will depend on the individual. It is worth asking:<\/p>\n<ul>\n<li>Where does your organisation over-index today?<\/li>\n<li>What have you prioritised at the expense of something else?<\/li>\n<\/ul>\n<p>There are four further elements where leaders can begin to strike a balance.<\/p>\n<ol>\n<li><strong>Clarity<\/strong><\/li>\n<\/ol>\n<p>Clarity is essential when addressing the tension between outcomes and growth.<\/p>\n<p>When England Head Coach John Mitchell spoke at the 2025 Leaders Sport Performance Summit in London, he did so having just helped the Red Roses win the Women\u2019s Rugby World Cup for <a href=\"https:\/\/leadersinsport.com\/performance-institute\/articles\/we-actually-hit-the-cultural-sweet-spot\/\">the first time in 11 years<\/a>.<\/p>\n<p>For Mitchell, who took the coaching reins in 2023, it began with a \u201ccompelling vision\u201d. \u201cWe were very visual about where we wanted to go,\u201d he said. He also shared the three questions he continues to pose to his playing group. \u201cWhat will earn the right [to retain the World Cup in 2029]? What will we keep and take forward with us? And then, thirdly, is what will we need to start again?\u201d<\/p>\n<p>Never before had their ambition and targets been so clearly articulated, as World Cup-winning centre Emily Scarratt explained onstage with Mitchell. She had lifted the World Cup with the Roses in 2014 but had experienced a series of near-misses in the subsequent decade.<\/p>\n<p>\u201cI think it has to come from the leadership and how important they perceive it to be,\u201d said Scarratt, who has since joined Mitchell\u2019s coaching ticket. \u201cIn previous campaigns that hasn\u2019t been the case and therefore inevitably could get a little bit sidetracked or lost along the way.\u201d<\/p>\n<p><strong>Ask yourselves:<\/strong><\/p>\n<ul>\n<li>What are you currently not saying clearly because it might create pressure or accountability?<\/li>\n<li>If your ambition were made brutally explicit tomorrow, who in your organisation would feel uncomfortable and why?<\/li>\n<\/ul>\n<ol start=\"2\">\n<li><strong>Behaviours<\/strong><\/li>\n<\/ol>\n<p>When a leader has identified what\u2019s missing, the collective must ensure their values and behaviours enable them to bridge that gap.<\/p>\n<p>This is not easy, as Emma Keith, a Royal Air Force Group Captain and Commandant of the RAF\u2019s Tedder Academy of Leadership, <a href=\"https:\/\/leadersinsport.com\/performance-institute\/articles\/five-effective-learning-strategies-at-the-royal-air-force\/\">explained<\/a> at the 2025 Leaders Sport Performance Summit.<\/p>\n<p>She believes the RAF is good at training to execute tasks, but \u201cless good at [managing] the tension between when we need discipline versus \u2018I want your diversity of thought, I want you to challenge, and I want you to ask\u2019. I don\u2019t think we\u2019re as good at helping people navigate the nuance of those spaces.\u201d<\/p>\n<p>Keith is trying to address this imbalance; and it begins with setting standards. \u201cThey really matter, but what\u2019s important is making sure it\u2019s not the petty ones, the silly ones. If you\u2019re doubling down on standards, it\u2019s because they matter and if you let them go, it will erode performance. It will impact your environment,\u201d she said, adding that \u201cthe standard you walk past is the standard that you accept.\u201d<\/p>\n<p>The RAF has a communal document, the prosaically titled Air Document One, which sets out the service\u2019s values and behavioural standards. Crucially, at Keith\u2019s behest, its contents have been shaped by the organisation as a whole. \u201cI really wanted a document that was aspirational for them, that they could believe it, that it was the organisation they wanted to be a part of,\u201d she continued. \u201cWe know from all of the different behavioural models of change that actually it only happens when people want to change, not because it\u2019s been forced on them.\u201d<\/p>\n<p><strong>Ask yourselves:<\/strong><\/p>\n<ul>\n<li>Are you rewarding the behaviours you say matter or just the outcomes that look good?<\/li>\n<li>Where in your environment has \u2018freedom\u2019 become a lack of accountability or \u2018discipline\u2019 become a fear of speaking up?<\/li>\n<\/ul>\n<ol start=\"3\">\n<li><strong>People<\/strong><\/li>\n<\/ol>\n<p>Focus too heavily on the outcome and you risk burnout; focus too heavily on growth and you risk losing accountability or results.<\/p>\n<p>\u201cIt seems really simple, but we\u2019re judged by winning bike races ultimately,\u201d Dr Scott Drawer, the Performance Director of the Netcompany-Ineos Cycling Team, told the 2024 Leaders Sport Performance Summit.<\/p>\n<p>In March 2024, he rejoined a team who had enjoyed their greatest successes as Team Sky in the previous decade. The Ineos Grenadiers (as they were then called) were at a low ebb.<\/p>\n<p>\u201cIt\u2019s very much an ongoing sensemaking process of just understanding this environment, this sport, this team, the people within it,\u201d said Drawer. \u201cIt\u2019s also knowing that there\u2019s this tremendous legacy behind us of what the team had done as a disruptor, but we were no longer there and it was always \u2018how do you get back into that mix?\u2019\u201d<\/p>\n<p>Everyone needs to step up, but Drawer recognised that <a href=\"https:\/\/leadersinsport.com\/performance-institute\/articles\/whats-next-when-youre-no-longer-the-disruptor-in-your-sport\/\">psychological safety was crucial<\/a>. \u201cWe\u2019ll set ourselves up next year in some ways ideally with less constraints and a lot more freedom for our riders to feel like they can just go and race,\u201d he continued. \u201cThis is more of an entrepreneurial time for us, the startup mentality. Let\u2019s try stuff. If it doesn\u2019t work, what\u2019s the worst that can happen really?\u201d<\/p>\n<p><strong>Ask yourselves:<\/strong><\/p>\n<ul>\n<li>Who is being held back by your expectations or impatience?<\/li>\n<li>Are your people performers who occasionally learn or learners who are expected to perform?<\/li>\n<\/ul>\n<ol start=\"4\">\n<li><strong>Systems<\/strong><\/li>\n<\/ol>\n<p>Systems provide the structure for balancing outcomes and growth.<\/p>\n<p>\u201cSystemisation allows the opportunity to ask: how can I contribute? What are my deliverables? To therefore have some form of accountability,\u201d <a href=\"https:\/\/leadersinsport.com\/performance-institute\/articles\/clarity-vision-and-purpose-five-reasons-why-its-wise-to-systemise-your-performance-programmes\/\">Jarram told the Leaders Performance Institute<\/a>. \u201cI\u2019ve seen it benefit in indicating what it actually takes to win. Systemising helps us to confront brutal facts.\u201d<\/p>\n<p>When something is tracked, it usually gets done. \u201cAre we making a difference? Are we focusing on the right things?\u201d he added \u201c[The answers] can determine opportunities to create collaborative conversations.\u201d<\/p>\n<p>He echoes Keith in stating that a system \u201cshould be a living, breathing thing that gets reviewed rather than saying \u2018we\u2019re going to create this document, it\u2019s going to be signed off, and then it\u2019s going to sit on the shelf\u2019.
