Excellence\u2019.<\/p>\n<p>He began with a short presentation in which he argued that while integration is often favourable, it is not always the case; there are times when excellence can be achieved without the collaboration of an entire multidisciplinary team.<\/p>\n<p>Thorpe illustrated his point with reference to Ryan King\u2019s research on \u2018tame\u2019 and \u2018wicked\u2019 problems. He then explained each in turn:<\/p>\n<p><strong>Tame problems<\/strong> can rely on specialist knowledge alone when there are clearer, more defined problems that can be solved by one discipline or a small expert group. These do not require extensive collaboration.<\/p>\n<p><strong>Wicked problems<\/strong> are complex, ambiguous or a consequence of several factors. They represent \u201cchallenges where having more specialist perspectives is clearly a positive method to try and answer or come up with the outcomes that we\u2019re looking for\u201d.<\/p>\n<p>A good leader, Thorpe explained, can spot the problem and organise the correct response, with the goal being the optimum rather than maximum integration.<\/p>\n<p>Too often, however, teams adopt the wrong approach; and there are several risks that can emerge as a result of too little or too much integration. Thorpe set out these risks on the following continuum:<\/p>\n<p><img loading=\"lazy\" decoding=\"async\" class=\"aligncenter\" src=\" https:\/\/leadersinsport.com\/app\/uploads\/sites\/2\/2026\/06\/Thorpe-Continuum.png\" width=\"700\" height=\"300\" \/><\/p>\n<p>Teams should strive for the \u2018optimal\u2019 centre ground.<\/p>\n<p><strong>Thorpe then shared two experiences where his organisations at the time occupied the two extremes:<\/strong><\/p>\n<p><strong>Example 1 \u2013 too independent<\/strong><\/p>\n<ul>\n<li>A high-pressure, results-driven culture<\/li>\n<li>A clear, singular objective: winning<\/li>\n<li>A strong emphasis on standards and performance outcomes<\/li>\n<li>Little time or priority given to collaboration or reflection<\/li>\n<\/ul>\n<p>Integration was not consciously ignored, but it was simply not prioritised; the system defaulted to specialist expertise with an added sense of urgency.<br \/>\nThorpe said: \u201cGenerally speaking, it was a successful environment, but there were things that were left on the table where if there were a more deliberate understanding of how some of these things can integrate there might have been even more success going forward.\u201d<\/p>\n<p><strong>Example 2 \u2013 over-integrated<\/strong><\/p>\n<ul>\n<li>Multiple, shifting objectives (not just performance-focused)<\/li>\n<li>A strong emphasis on inclusion, collaboration and harmony over outcomes<\/li>\n<li>Less clarity around what success actually means<\/li>\n<\/ul>\n<p>Priorities were unclear; and challenge was not always facilitated because it was perceived as a negative. \u201cI think that reduced the culture of excellence within this organisation,\u201d said Thorpe, who emphasised that cultural barriers, whatever their source, can be significant when striving for optimal levels of integration.<\/p>\n<p>That is why the key thing for a leader \u201cis knowing when to say \u2018let\u2019s go all in on integration and collaboration\u2019 and when to say \u2018okay, this is actually the right moment that we have to focus on excellence and this is a win-at-all-costs moment\u2019.\u201d<\/p>\n<p><strong>Next, the assembled performance directors highlighted five of their most pressing challenges in this area, which we illustrate below in the form of direct, anonymised quotes:<\/strong><\/p>\n<p><strong>1. Too much collaboration leading to slow, unclear decisions<\/strong><\/p>\n<p>\u201cWe had way too many opinions in the room, way too many meetings and way too many rabbit hole discussions.\u201d<\/p>\n<p>\u201cWe had two, three or four-hour meetings that should have taken 30 minutes\u2026 at times our leader just needed to make the decision.\u201d<\/p>\n<p><strong>2. Too little collaboration leading to silos and competing agendas<\/strong><\/p>\n<p>\u201cIf you\u2019re in a team where there is a lack of integration and collaboration and people are only seeing the main thing from their own lens, then we\u2019re going to have competing interests immediately.\u201d<\/p>\n<p><strong>3. The absence of or confusion over accountability<\/strong><\/p>\n<p>\u201cWho\u2019s the decision maker? Who is the one directing the goals for the athlete? We\u2019re constantly sorting through who really needs to lead that. Is it the coach? Is it the strength coach? Is it the physio? There\u2019s sometimes not a lot of clarity.\u201d<\/p>\n<p>\u201cIt really made the entire club suffer because at the end of the day, a lot of times decisions were not being made at all because the performance director wanted everyone to come to an agreement.\u201d<\/p>\n<p><strong>4. Finding the \u2018right\u2019 balance (because silos are not always negative)<\/strong><\/p>\n<p>\u201cIs it optimal for everybody to push towards the middle? Or are there scenarios in which we want certain groups to lean one way or the other?\u201d<\/p>\n<p>\u201cI think there are certain areas where collaboration really works well and other areas where I\u2019m still happy enough being in a silo where our job is, say, the physical performance side and we know best.\u201d<\/p>\n<p><strong>5. Cultural and structural barriers<\/strong><\/p>\n<p>\u201cThe majority on this call is still being led from above; how much influence does the [executive \/ head coaching level] have in where we are on that continuum?\u201d<\/p>\n<p><strong>The performance directors on the call also suggested five solutions, which, as before, we illustrate in the form of direct, anonymised quotes:<\/strong><\/p>\n<p><strong>1. Introduce decision-making frameworks<\/strong><\/p>\n<p>\u201cIt\u2019s been really impactful having really clear three-step, four-step decision making frameworks to help move groups from that really consensus-driven, high-support, low-challenge environments towards more of that facilitative optimal environment.\u201d<\/p>\n<p><strong>2. Adopt systems thinking<\/strong><\/p>\n<p>\u201cWith a systems focus where you\u2019re planning properly, some of the tension points become non-factors\u2026 if someone wants to raise their hand and say, \u2018hey, maybe we look at this system\u2019, I think that\u2019s a productive way to approach it; and if nine out of ten people say, \u2018well, you\u2019re missing this point\u2019, maybe the complexity is resolved to some extent.\u201d<\/p>\n<p><strong>3. Clear ownership and leadership<\/strong><\/p>\n<p>\u201cWe look across problem-solving type, problem-solving approach and decision-making approach; and that dictates in a lot of cases whether we need to have an expert just making a unilateral decision or we need a group to discuss things.\u201d<\/p>\n<p><strong>4. Selected, purposeful collaboration<\/strong><\/p>\n<p>\u201cWe\u2019ll get to certain points where there are bigger picture discussions or the leadership or certain individuals need to collaborate on this part of this project or this certain segment of the season. As long as it\u2019s spelled out ahead of time and those individuals are aware, it&#8217;s been much more successful for us and for me particularly.\u201d<\/p>\n<p><strong>5. Continuous monitoring<\/strong><\/p>\n<p>\u201cWe have gone to a place that has been sticky for a lot of our staff around what\u2019s mission critical for helping to try and find that sweet spot of integration, collaboration and accountability. All of these words that we\u2019re talking about keep coming back to what&#8217;s mission critical and being a bit more intentional with the who, the why, the what and the \u2018so what?\u2019 of meetings and the people in the room.\u201d<\/p>\n<p><strong>At the session\u2019s end, Thorpe left the table with some questions to ponder:<\/strong><\/p>\n<ul>\n<li>Where does your organisation currently sit on the integration continuum? How is this determined?
