By John Portch

Successful leaders tend to have more time on their hands.

That is according to John Bull, the Head of High Performance Research at Management Futures.

“That feels like a paradox, but when you get to the heart of it, it’s because they make some interesting decisions about where they focus their attention,” he told a recent Leaders Virtual Roundtable while presenting on the topic of how leaders set priorities.

“It’s a challenge of resource allocation,” Bull continued, breaking it down into a question of money and, as he would explain during the session, time and energy. “Where you invest your time and energy as a leader affects the team and it affects the system.”

He argued that those leaders with seemingly lots of time on their hands tend to:

Have a clear, small number of priorities (they can say ‘no’)

Actively subtract as well as add priorities

Measure only what matters

Balance long and short-term goals

Seek to optimise the system by making use of the full resources around them

Bull then turned his attention to three different frameworks to help Leaders Performance Institute members to assess their priorities.

Urgent vs important

“This is familiar to most of us, but it doesn’t make it any less relevant,” said Bull, with reference to the following illustration:

Time spent in Quadrant 1 is worthwhile. “Anything you are doing that is genuinely in Quadrant 1, provided you were the best person to do it, that’s a good investment of time,” said Bull.

He argues that Quadrant 2 is the most important and is referred to by author Stephen Covey as ‘the leadership quadrant’.

“There’s no accountability in the system around us doing Quadrant 2 stuff. And the problem with that is that because it doesn’t really matter if we do it this week or in two weeks’ time, we tend to keep putting it off,” said Bull. “Often, not always, but the more time you’re able to invest in Quadrant 2, that often reduces the amount of firefighting you do in the urgent-important [Quadrant 1].”

As for Quadrant 3, “Generally how the model works is you want to take time from Quadrant 3 and invest it in Quadrant 2,” said Bull, adding, “That’s the point around where you are going to most recover time from: it’s not Quadrant 1, it’s Quadrant 3.”

The lesson is clear: identify the genuinely important work first, protect time for it, and reclaim that time principally from urgent but lower-value activity.

Bull then brings it back to energy. “We now know for most of us, in any day, we’ve probably got a maximum of about four hours where our brain is at its absolute best,” he said while citing insights from neuroscience. “What are the things that I want to invest those three or four hours in? And where am I programming that in the day in terms of me at my optimum?”

Purposeful leadership

The second framework shared by Bull derives from research at Harvard into organisational turnarounds and transformations.

“What surprised them is when they started to look at different types of leadership, that in successful organisations or turnarounds, there was a higher density of purposeful leaders,” he said. “The purposeful leaders were visionary. And I don’t mean that glibly. They had a clear vision of what they were trying to do. It wasn’t anyone else’s vision. It might have had other people’s inputs, but they were really clear the stamp they wanted to, so they had a really clear leadership intent of ‘this is what I’m going to change. This is what we’re going to do.”

Bull illustrated this observation on the following axes:

“Purposeful leaders pick their goals very carefully and they are very aware of the opportunity cost of adding another goal, even if it is useful,” said Bull. “One of the things that really stands out is they spend quite a bit of time trying to figure out what we focus on and are willing to invest that time.” Additionally, “they’re good at managing distractions.”

This enables them to manage both their time and their energy. “One of the things that really stood out from the purposeful people is they were able to have high quality thinking because their days weren’t busy and they were really, really good at recharging their batteries.”

By contrast, distracted leaders are busy and energetic, without equivalent productivity; procrastinating leaders might have strategic clarity, but they struggle to turn it into action.

As for disengaged leaders, “if you’re in that box and you’re a capable person, move and move really quickly.”

What it takes to win

Bull borrowed the renowned phrase from the Great Britain Olympic system and used its skeleton team as an example of his third framework.

He explained that Simon Timson, who served as Performance Director at the British Bobsleigh & Skeleton Association between 2000 and 2006, set out the elements of ‘what it takes to win’ at the Olympics. His initial conception included more time on the ice for British athletes, alongside broader aims around finding better athletes, improving coaching and exploiting technology.

What followed was a period of sustained British success: Team GB has won six Olympic skeleton gold medals since the 2010 Vancouver Games.

Yet one of those original priorities, increasing time on the ice, also illustrates the need to adapt. Bull explained that British athletes were, remarkably, getting less than an hour on the ice each year. If they could not simply create more time, the challenge was to extract more value from what they had. As Bull explained: “They were using collaborative intel between the five of them in the team to make the most of that well beyond the other teams.”

Bull suggested that leaders consider ‘what it takes to win’ in four phases:

Define success: Understand what winning looks like.

Work backwards: Identify what must happen to produce that outcome.

Choose the ‘big plays’: Concentrate time, energy and resources on the few things that will make the greatest difference.

Cut the distractions: Make conscious choices about what you will not pursue.

What to read next

Do you Feel your Team Has Plenty of Clarity But Still Suffers from Misalignment?

[2
295
296,308,334,299

post-36627","article","type-article","status-publish","has-post-thumbnail","hentry","category-premium","pathway-leadership-development","topic-culture","topic-influence","topic-leadership-of-self","topic-team-building

Why Do Successful Leaders Seemingly Have More Time on their Hands?
